- Be specific and behavior-based. Swap evaluative adjectives ("great communicator") for the behavior that earned them ("rewrote the launch brief so three teams finally read from the same plan").
- Tie it to impact. The strongest phrasing answers so what? — the outcome, the time saved, the risk avoided, the person unblocked.
- Beat recency bias. Pull examples from the whole period, not just the last few weeks. The strong stretch from eight months ago counts too.
- Keep the bar consistent. Use the same shape and standard for everyone on the team — consistency is half of fairness.
- No surprises. Anything in a "below expectations" phrase should already have been said in a 1:1, not first appear in the form.
